OVERCOMING TEAM TENSION

You’re working on a big project. Deadlines are approaching. Major work needs to be done. Numerous team members are involved. The goal is clear. At the beginning of the project, things go smoothly.

But then trouble sets in. It starts out as a minor difference of opinion between team members. Then, there’s a stall in progress. Heels are dug in. Positions become more firm. Arguments ensue and no one is happy. Nothing gets done. It’s a case of team tension.

People work on teams because collaboration allows productive activity to flourish. One person doesn’t have all the skills, resources, or knowledge to get everything done. So teams form to foster synergy. The theory is that the whole is greater than the sum of the parts. Individuals can make progress, whereas teams can make magic.

But difficulties can arise because not everyone sees a project the same way. Team members bring different experiences, training, and points of view to their work. Sometimes, these clash. The result is team tension.

Recognize the symptoms

You’ll experience team tension when you encounter the following symptoms:

• Team members repeat points over and over to each other, but no one seems to be adding any new information that hasn’t already been covered numerous times. Discussions become more heated. Arguments ensue.
• You suggest options that are routinely rejected.
• Individuals begin implementing one part of a decision they’ve made, without informing other team members. This is progress by stealth.
• You worry that there is an overwhelming issue no one has addressed, and that must be dealt with sooner or later. Perhaps you feel too intimidated to bring it up.
• Someone threatens to quit. This may not be an obvious threat – the hints may be subtle. For instance, you realize that people aren’t pulling their weight, and progress becomes slack. Or someone leaves a discussion, with no agreement or decision being made.
• Team members use documentation to cover themselves. They write down what they agreed to, or what you did, or what they expect. Documentation is a useful tool, but not when it masks unresolved differences.
• Someone appeals to a higher authority to resolve the dispute. Or they suggest a vote. But bosses don’t like to take sides, and voting creates winners and losers rather than consensus.

So, what are some practical ways to manage team tension? The first is to simply acknowledge that it exists. This can take some bravery. In the middle of a meeting, or in a one-on-one conversation, make a declaration: “We seem to be at an impasse here. I’m sensing some tension about our differences. I wonder if we could…” Then fill in the rest of the sentence with one of the suggestions below.

TAKE A BREAK

Allow the situation to rest for a while. Sleep on it. Go for a walk. Think it over during the weekend. Share your thoughts with colleagues outside the team. If there has been a long build-up to a disagreement, it may not get resolved quickly. Be patient.

INVOLVE A MEDIATOR

Consider asking an objective outsider to help resolve differences. When you do, be sure to present both sides thoroughly. Then, listen for what your advisor has to offer. Avoid saying, “Yeah, you’re right.” This often means you’ve heard what is being said, but you don’t really get it and you plan to do nothing. A trained mediator can also help, but only if both parties agree.

DECIDE ON WHAT REALLY COUNTS

Consider what you are really attached to. What are your motivations for pursuing a course of action? Perhaps what you think is of paramount importance is not really essential to the project. Focus on what makes a difference, and let the rest go. The consequences will probably be minimal.

LISTEN

Do you really understand the other person’s point of view? Practice active listening. This means hearing their comments in full, rather than composing your own response as they speak. Then, repeat back your understanding of what the other person said. Check with her to see if you got it right. Sometimes your empathy will encourage her to tell you more, uncovering additional clues about how to deal with her issues.

COMPROMISE

Offer to concede a point or meet in the middle. You’ll be surprised at how accommodating the other person can be when you “blink first.” Don’t think of it as backing down. Think of it as creating an opening towards a productive next step.

KEEP THE OJBECTIVE IN MIND.

In a meeting, remind everyone what the objective is. Ensure they all agree. Then help them visualize a picture of success. When people realize they are all working towards the same purpose, they become less entrenched in their own positions.

LIST WHAT YOU AGREE ON

This technique can work for two people or for a large group. List the subject at the top of a piece of paper. Then write down everything you agree on. Anyone in the discussion gets a veto – if they don’t agree on something, it doesn’t get written down. Listing a series of agreements focuses people’s attention on core values and common steps. And, when people discover items they agree on, a positive energy emerges that spurs further cooperation.

APOLOGIZE

Humility can go a long way to opening up conversations. Apologize for being bullish, getting upset, making accusations, or even for not understanding the objective properly. Then, use one of the other techniques to find a genuine path towards team commitment.

Remember that team tension is natural. If your team consists of a variety of strong individuals, disagreements will naturally occur. If they don’t, your team may have too many conformists who are unwilling to challenge the status quo. Strive to keep the differences minor, and not long-lasting. What you should hope for is a situation where team members say, “We often disagree with each other, but we can always go out for a beer afterwards.”

It isn’t easy admitting that team tension exists. By breaking the ice, you allow others to admit that there is tension. Only then can you move towards a better solution. Eventually, someone on the team will thank you for being so forthright.

And remember to keep the perspective of time in mind. Minor differences today will eventually form the histories, the stories, and the anecdotes that you will look back on as the team celebrates its successes.

Engaged teams – the lifeblood of sustainable organizations

A recent study of 150 teams revealed that highly effective teams are the lifeblood of the most successful, innovative and sustainable organizations in the world.

• The Royal Bank of Scotland manages everything in 30, 60 or 90 day cycles; working on teams is part of the culture.
• Google encourages employees to spend 20% of their time contributing to a team whose purpose excites them, keeping them engaged and at the edge of innovation.
• Consultants at professional services firms move from one project team to another, generating fresh ideas and offering new perspectives almost daily.

Teams drive results

We overestimate the power of a company and underestimate the power of teams. Teams are the engines that drive leading organizations, producing results that individuals simply can’t. Statistics report that we currently spend approximately 30% of our time working in teams. Forecasted to rise to 60%, mastering team performance is a key strategy for organizational growth and sustainability.

Engage the team as a system

A team is a living and dynamic system – a living organism that has characteristics that transcend those of individual members. Seen as its own entity, the team system has spoken and unspoken rules, blind spots, vision, expectations and moods. The way team members treat each other influences the quality and output of results, while the environment plays a crucial role in defining the sustainability of productivity. The team mood, whether energized and motivated – or fearful and disengaged, is the air that the team breathes and is created through relationships within the team.

Extraordinary teams have the mindset and skillset essential for creating and sustaining high engagement and top performance. Powerful team contracts are created with input from every voice in the system.  Desirable behaviour and ways to diffuse negativity are clearly defined. Relationships flourish and results grow.

Team Coaching is gaining prominence

A t the leading edge of the coaching profession, team coaching is gaining prominence as global organizations such as Johnson & Johnson, Kodak, Unilever, ING, State Farm, Aventis, McDonald’s and others, use this approach to build the performance capacity of their teams . Team coaching helps teams strengthen and sustain performance by equipping them with practical skills and tools to generate positive engagement and neutralize negativity. Team coaching is not about coaching individuals to be better team performers, although that often happens. The team is coached as its own system, independent of the needs of any single member. This advanced coaching methodology was developed by The Center for Right Relationship who trains coaches in Organizational and Relationship Coaching (ORSC).

Measure results

A baseline measurement is obtained using Team Diagnostics™, a next generation team assessment developed by Team Coaching International.  Drawn from a proven model that defines the necessary strengths for high-performing, sustainable, inspired teams, the assessment is repeated at the end of the coaching process to gauge progress and define clear next steps in further team development.

The question is not if teams are the wave of the future; the writing is on the wall.  The bigger question is what will you do to ensure that your teams thrive in turbulent times? Give them the blueprint to success. Invest in team coaching. It’s dynamic. It’s engaging. And, it works.

One of the great things about running the Athena Alliance is the vast amount of knowledge and sharing.  For the summer months I thought I would like to share with you some of the great articles written by my Alliance Members.  On May 21^st 2008 our Alliance Partner, Scott Kress stood on top of the world, he had just successfully climbed Mount Everest.  He shares with us his experience and his learning.

Learning In Thin Air

It was a pretty amazing site to see the world from that height; the same height at which commercial jets fly. I could see hundreds of mountains, the arid Tibetan plateau and the curvature of the earth. I was exhausted, but overjoyed at the same time.

I am not an exceptional athlete, nor am I not blessed with super human genes, I am just a normal person with a dream. My dream was to climb Mount Everest. Like many people with big dreams I did not really expect it would come true. I had climbed mountains all around the world and even guided for a while, but I always felt Everest was out of my league. Then life happened and I changed my view.

In the spring of 2005 my father was diagnosed with terminal cancer. He was admitted to the hospital and died a few short months later. It was too quick, he was too young (61). I was shocked that something like this could happen. I started to think about my mortality. Then I was also diagnosed with cancer. Mine was caught early and with a couple quick surgeries I was cancer free, but the shaky hold we have on life would stay with me. I resolved to live out my dream of climbing Everest.

I set out for Nepal in March with four friends. Our intention was to climb the North East Ridge in Tibet, but the Chinese Government had different ideas and cancelled our climbing permit at the last moment. They were fearful that we would interfere with their attempt to carry the Olympic Torch to the summit as part of the international torch relay. We quickly re-grouped and secured a permit to climb Everest from Nepal via the South Col and the Southeast Ridge.

Arriving at Base camp on April 9 we set up our home for the next seven weeks. We began to make climbs higher and higher on the mountain to acclimatize to the lower levels of oxygen and pressure and to stock our higher camps with gear, food, and oxygen. I traveled through the infamous Ice Fall, spend time at our rugged Camp 2, climbed the deadly Lhotse face and slept at the spectacular Camp 3. I was now acclimatized and ready to make my attempt on the summit.

Once the Chinese made the summit with the torch we were allowed to go for the top. After Camp 3 I strapped on supplemental oxygen and marvelled at the increase in my strength. I had not noticed how debilitating the lack of oxygen had been. My trip to Camp 4 was exciting and full of anticipation of what would come.

Once in Camp 4 I spent several hours resting, drinking, and eating and then departed for the summit at 9pm. The full moon shown bright and led the way through the dark. The night was relatively warm, but my toes were still going numb. After 10 hours of climbing I reached the top. I slumped down in the snow too tired to celebrate, but I had made it.

Our team put four out of five climbers on the top. We were very successful and I attribute this success to several factors. We worked as a team and supported one another and we did not succumb to the rumours and drama all around us. I dared to dream and with careful planning and attention to detail, I made it.

Lessons learned on the world’s highest mountain:

1) Leadership is a critical factor in determining the team culture.

2) Team dynamics will strongly influence personal commitment and level of risk adversity

3) A strong team culture enables the team members to better deal with change and challenge

4) At least 50% of success is dependent upon leadership and team development

5) Open communication helps leaders make better decisions and helps team members commit to the decisions

6) Open communication also enables the leader to learn of challenges as they arise and alternative views and ideas

7) No one can climb alone, it takes a team to make it to the top
